The Pipeline Fixer

Free templatesv1.0September 2026

The sheets I open on every diagnostic. Yours, free.

Two packs for any pipeline: the one that maps your process and finds the stage deals stall in, and the one that stops a CRM being built before a process exists. Five more for particular ones: advisers, recruiters, SaaS and payments, law firms, education. Your first name and email, then the files.

Two packs for any pipeline. One for your industry. No filler.

Every tab has a job. If you cannot see what you would do with it on Monday, it is not in the pack.

02 · Get the files

A first name and an email. The files unlock here.

Every file on the site unlocks the moment you send this. Chanel emails the links too, usually within a day, so you have them somewhere. Then the “Things I notice” notes, roughly monthly, which you can stop with one click. Nothing else. Privacy.

03 · The first hour

Export, paste, sort. The finding is usually in the top three.

  1. Minutes 0–15Deal Tracker

    Export your deals

Last ninety days, every stage, from HubSpot, monday.com or whatever you run. Paste into the Deal Tracker. It weights every deal by stage and flags the ones that have gone stale.

  2. Minutes 15–40Pipeline Stages

    Name the stages

Fill the Pipeline Stages tab for the stages you actually have. When a stage has no entry evidence you can write down, you have found the one that measures feelings.

  3. Minutes 40–60Guide · section 7

    Run the Monday review once

The agenda is in section 7 of the guide. Thirty minutes, with whoever runs sales. The argument about what is wrong tends to end in the first ten.

// If the top three deals are all in one stage, that is the finding. Find the leak is the version where I read all of it and put the number on it.

04 · The paid one

The templates build the picture. The kit builds the CRM.

The pipeline, the follow-up and the automations I build in a fix, as files you import rather than work I do. For the founder who would rather build it themselves this weekend than book a call. HubSpot and monday.com editions.

  1. 01
    The pipeline, importable
Six stages with entry rules, deal properties and required-on-entry settings. HubSpot: the pipeline and properties spec, with a ten-step walkthrough. monday.com: the board template, columns, groups, statuses.
    .csv · board
  2. 02
    Follow-up sequences, written
Five emails, two call scripts and one message for the silence after a proposal. Pasted into a HubSpot sequence or a monday.com automation, day-numbered.
    .gdoc · sequence
  3. 03
    Automation recipes
The stale-deal alert, the sales-to-delivery handover trigger, lead routing by owner. Built step by step in each tool, with what breaks when you rename a stage.
    .pdf · diagrams
  4. 04
    The Monday 08:30 dashboard
The five reports, each with its filters, thresholds and the question it answers, built in order.
    .pdf · report specs
  5. 05
    Playbook skeleton
Stage by stage, with the prompts a new hire needs and the sections most playbooks waste a week on left out.
    .gdoc
  6. 06
    New-hire day one
The first Monday, hour by hour, the way Build our playbook hands it over.
    .pdf

06 · Questions

The ones people ask before typing an email address.

  • Is it actually free, or free until page three?

Free, complete, and the same files I use. There is no locked half. The paid kit is a different thing: importable CRM files, not a longer version of the free ones.

If the sheets alone fix it, that is the intended ending.

  • Why do you want my name and email?

So the links reach you, addressed to you, somewhere you can find them again, and so I can send a short note roughly monthly about something I noticed in a pipeline. Leaving that list is one click. I do not call, sequence, or share your details.

  • Does it work with Zoho, Pipedrive, Salesforce?

The free packs work with anything that exports to a spreadsheet, which is everything. The Build Kit is HubSpot and monday.com only, because the import files are tool-specific and I will not sell a kit for a tool I have not built in fifty times.

  • Can I share it with my team?

Yes. Make a copy of the Sheet, hand the guide round, print the quick reference card and stick it on the wall. The only thing I ask is that you do not resell it or strip the name off.

  • Why is the kit $79 when Set up my CRM is $3,400?

Because the kit is the files and Set up my CRM is me: taking requirements from how you actually sell, designing your stages rather than the default six, building it, and training your team until they run it. The kit is the right buy if you have a Saturday and a founder who likes building. If you would rather it was done for you, every fix is priced on the pricing page.

Sheets tell you where. I tell you how much.

If the top three deals are all sitting in one stage, the free Leak Cost Check takes about ninety seconds and Find the leak takes seven days.
